What we got wrong about decision rights
We used to map decision rights before redesigning process. We now do it the other way round, and the maps finally hold.

For years we mapped decision rights at the start of an engagement. The maps were accurate on the day they were drawn and obsolete within a quarter.
Process first
Decision rights describe a process that already exists. Map them before the process is redesigned and you are documenting a system you are about to replace. Redesign the flow of work first, and the decisions attach themselves to the new shape naturally.
It is a small change in sequence. It is the difference between a map people use and a map people archive.
